How much does a custom CRM cost?
Custom CRM development runs $20k–60k the way we build it; typical agencies quote $50k–150k. Here is where the money actually goes, the three factors that move the number most, and the honest seat-count threshold below which you should buy off-the-shelf instead.
The number first
A custom CRM, built the way we build them, runs $20,000 to $60,000. That is the published band on our custom enterprise systems service, not a teaser rate, and it covers the whole engagement: mapping your workflow on site, the build itself, integrations, data migration, and a handoff where the repository ends up owned by you.
Where you land inside the band is a scope question. The low end is a focused system — one sales motion, a pipeline, contact and company records, a couple of integrations, one reasonably clean data source to migrate. The high end is really an operations system with a CRM at its center: quoting and approvals, several teams with different permissions, four or five systems to connect, and years of spreadsheets to reconcile into one database people actually trust.
For contrast, the broader agency market quotes higher. Cleveroad’s cost guide, updated December 2025, puts a small-to-medium CRM at $50,000–$80,000+ and an advanced build at $100,000–$150,000+. Space-O Technologies, in a guide updated June 2026, gives $25,000–$300,000 overall, with most projects landing between $50,000 and $150,000. Those numbers are not padding — they reflect how most custom software still gets built — and the gap between them and our band has a specific explanation we will get to.
First, though, the more important question. For a lot of readers, the honest answer to “how much does a custom CRM cost” is: more than you should spend.
Below about fifteen to twenty seats, buy off-the-shelf
We build custom CRMs for a living and we will still tell you this: if your team is small and your sales process is ordinary, a subscription CRM is the right call, and it is not close.
Run the numbers. HubSpot’s Sales Hub Professional is $90 per seat per month billed annually. Ten seats is $10,800 a year — $32,400 over three years, and that money also buys mobile apps, support, a plugin ecosystem, and zero build risk. A custom build starts at $20,000, takes your people’s time during the build, and carries some maintenance after. On cost alone, ten ordinary seats should buy, not build. At the very small end it is not even a conversation: HubSpot’s Starter tier is $20 per seat per month, and the free tier covers two users.
The crossover comes with scale. At twenty seats, that same Professional plan is $21,600 a year — $64,800 over three years, which is more than the top of our entire band, and the per-seat line keeps running forever while a build does not. Somewhere between fifteen and twenty seats, three years of subscription fees quietly exceed the cost of owning the system outright.
Seats are a proxy, though, and it is worth being precise about what they are a proxy for. The real variable is process fit. A ten-seat team whose sales motion matches what the mainstream tools model — leads come in, move through stages, close — should buy, full stop. A ten-seat business whose “CRM” actually needs to run quoting, production handoffs, and delivery scheduling is a different case, because the cost of the misfit — the rekeying, the shadow spreadsheets, the orders that fall between tools — can dwarf the subscription price. Below the fifteen-to-twenty-seat line, custom has to be justified by a workflow the off-the-shelf tools structurally cannot model. Above it, the finance argument starts making the case on its own.

Why our band sits under the agency quotes
The $50,000–$150,000 a typical agency quotes is what it genuinely costs to build a CRM from scratch with a project team: several engineers, a project manager, a QA function, and months of requirements documents translating your business into tickets. Nobody in that chain is cheating you. It is just an expensive shape for the work.
Ours is a different shape, and the band is lower for three specific reasons. First, we do not start from scratch: authentication, roles and permissions, record deduplication, imports, reporting — the parts every CRM needs — exist as a hardened core that has already survived other deployments, so your budget buys the layer that is actually specific to your business. Second, the engagement is one senior engineer embedded in your operation rather than a team at arm’s length, which removes the project-management and translation overhead that quietly eats a third of a traditional budget. Third, AI has changed the economics of the mechanical parts — boilerplate, first-draft UI, migration scripts, test scaffolding — so the engineer’s time goes to the judgment calls: the data model, the permission design, the migration reconciliation.
The honest flip side is that the band has edges. If you need native iOS and Android apps, a compliance-heavy build for healthcare or financial services, or a system for hundreds of seats across departments, you are in the territory where agency quotes of $150,000–$300,000+ exist for good reasons, and a $20k–60k engagement is not a magic substitute. We would rather say that here than in a scoping call.
What moves the number
Within the band, three factors do most of the moving. They are worth understanding before you talk to anyone, us included, because they are the difference between a $20k system and a $60k one.
Integrations. Every system the CRM has to talk to — accounting, email, phone, e-commerce, an ERP — adds real scope. Industry pricing runs $3,000–$12,000 per integration, and the spread inside that range is mostly about the far side of the connection, not yours. A modern REST API with decent documentation sits at the low end. A legacy system with no API at all — where “integration” means parsing file exports or driving the thing through its own interface — sits at the high end and sometimes above it.
Data migration. The deceptively expensive one. Industry figures put migration at $5,000 for simple transfers up to $30,000+ for multi-source consolidation, and the driver is almost never data volume — it is data quality. The same customer existing three times under three spellings, order history split across spreadsheets that disagree, a field that changed meaning halfway through 2023. Cleaning that up is most of what makes the new system’s reports trustworthy, which is why we dry-run every migration against a copy, diff the row counts and totals, and reconcile every mismatch before production is touched. Budgeting zero for migration is the single most common way CRM projects go over.
Roles and permissions. A CRM where everyone sees everything is cheap to build. Per-record ownership — a rep sees their accounts, a team lead sees the team’s, a customer portal shows each client only their own orders — is genuine engineering, because every one of those rules has to be enforced on the server for every request, not hidden in the interface. This is the one factor we would tell you not to economize on: missing object-level checks are the most common web-application security failure, and in a CRM they are the difference between a rep seeing their own pipeline and exporting everyone’s.

One factor is deliberately missing from that table: AI features. Agencies increasingly quote lead scoring and generative add-ons as premium line items. Our view is that automation belongs in a CRM only where its accuracy can be measured and gated — we wrote up how we decide what to automate — and bolting AI on to inflate a quote serves the vendor, not you.
What the price includes, and what comes after
Inside our band: the workflow mapping, the build, the integrations and migration above, documentation, and a handoff where the repository, deployment config, and infrastructure accounts are yours. There is no per-seat license afterward — the marginal cost of your twenty-first user is zero. Hosting on the stack we deploy (serverless Postgres that scales to zero off-hours, object storage without egress fees) is a small monthly infrastructure bill, not a second software budget.
What custom does not exempt you from is change. Businesses move, and the system should move with them. Industry guides put annual CRM maintenance at $5,000–$20,000+; because you own the code, that spend is optional and yours to direct — us, your own developer, anyone competent — rather than a mandatory retainer. Plan for some of it. A system nobody is allowed to change decays just as surely as a subscription you have stopped paying for.
Getting a real number instead of a range
A range is what honest pricing looks like before scope exists. A fixed number requires the factors in the table to be pinned down, which is why the first thing we do on a custom systems engagement is sit with the people doing the work and map what actually happens — the steps, the exceptions, the handoffs that live in someone’s head. The quote falls out of that map: how many systems to connect, how dirty the data is, how fine-grained the permissions need to be.
And if the map says you are under the threshold — a straightforward sales motion, a dozen seats, no structural misfit — the right advice is a $20-a-seat subscription, and we will give it to you. Why do agency quotes for the same system range from $25,000 to $300,000?
Scope and shape. The spread reflects team size and overhead (a project team with a PM versus one embedded engineer), how much is built from scratch versus reused, integration and migration complexity, and compliance requirements. Wide public ranges are honest; a quote for your specific system should not be a range.
